Everyone plans. Almost nobody plans for the plan failing. Loss aversion says recovery should be the bigger market, since losing existing traffic hurts more than missing hypothetical gains, but owners assume the checklist protects them right up until the Monday the phone stops ringing. Before you touch a redirect, confirm the drop is real and find the switch someone left flipped. Many of the recoveries we see never needed a strategy; they needed one line of code removed. Check these in order: One more diagnostic that most guides skip: segment the loss. Open Search Console, compare the 28 days after launch against the 28 days before, and sort by page. A sitewide, uniform drop points to an indexing or template problem. A drop concentrated in one section points to that section’s URLs, content, or internal links. The shape of the loss tells you where the wound is. Missing 301 redirects cause more post-launch traffic loss than every other mistake combined, and they are the one mistake that compounds daily. Here is the mechanism, because the mechanism is what makes the fix urgent. Google’s rankings for a URL rest on years of accumulated signals: links other sites pointed at it, its crawl history, its indexed content. When the URL changes and nothing forwards the old address, Google treats the old page as deleted and the new page as a stranger. The authority does not transfer. It evaporates, one recrawl at a time. The repair is unglamorous and mechanical: Google’s own site move documentation is blunt on two points that should shape your plan: properly implemented 301s do not lose PageRank, and redirects need to stay live for at least 180 days, since that is how long Google’s systems keep forwarding signals from old URLs to new ones. Redirects added late still recover authority. Redirects never added lose it for good.

That one shortcut costs more traffic than every design decision on the new site combined.” The copy your designer cut was the copy that was ranking. Redesigns chase white space, and white space gets made by deleting paragraphs: the service descriptions, the FAQ blocks, the location details, the long answers that gave Google a reason to rank the page for dozens of queries. The page looks cleaner. It also says less, and Google ranks what a page says, not how it breathes. Run a content parity audit. Pull the old version of each dropped page from the Wayback Machine and set it next to the new version. For every page that lost meaningful copy, restore the substance: the answers, the details, the numbers. You do not need to restore the old design or the old wall of text, and this is a real chance to write tighter than the original. What you need is the same informational payload the old page carried. Check internal links in the same pass. New navigation menus routinely orphan the pages that used to sit one click from the homepage. A page nothing links to is a page Google visits rarely and trusts less. Relink your money pages from the main navigation and from related content, and recrawl your own site to find the 404s the new build created. New sites ship heavy. Bigger imagery, animation libraries, more scripts, a page builder layered on a theme, and the launch-day version of a site is almost always the slowest version it will ever be. Speed is a ranking input through Core Web Vitals, but the bigger cost is behavioral: buyers abandon slow pages before your recovered ranking ever gets the chance to convert them. The field data says most sites fail this bar. Per the HTTP Archive Web Almanac, the share of mobile sites passing all three Core Web Vitals climbed from 32% in 2021 to 48% in 2025, which still leaves the majority of the mobile web failing, and the yearly gains are shrinking as the easy fixes get used up. WordPress sites in particular passed at only 40% in 2024, per the Web Almanac’s CMS chapter, behind every other major platform it tracks. Our projection holds that curve to a ceiling near 60% through 2028: the remaining failures are structural, rooted in slow hosting and heavy themes that owners never reinvest in, and status quo bias plus switching costs keep the long tail exactly where it is. For the recovery itself: benchmark the new site against the old one in the Chrome UX Report or PageSpeed Insights, then fix the launch weight. Compress and resize imagery, cut the plugins and scripts the new design added but does not need, and put the site on hosting built for the platform. Recover pages in order of what they earn, not in order of how far they fell. A rank tracker sorts your losses by keyword position, which feels like a priority list and isn’t. We have written before that ranking #1 is nothing more than a vanity metric, and a recovery is where that position earns its keep: the scoreboard is Search Console clicks and conversions on the pages that produce customers, and everything in this guide should run through that filter. The triage is simple to build. List every page that lost traffic, attach the revenue or leads each one produced before launch, and work top down: redirects, content parity, internal links, and speed for the top earners first, the blog archive later. This ordering has a second benefit most guides miss. Google recrawls a site unevenly, spending its early attention on the pages you link prominently and resubmit, so triage by revenue also front-loads the recrawl budget onto the pages that pay for the recovery.
“If your emergency-repair page and your 2019 blog post both lost rankings, we don’t care about the blog post yet. Recover the pages that ring the phone, then work down the list.” And keep publishing while you recover. Freezing all marketing activity to “wait out” the recovery hands your competitors an uncontested quarter; we covered the compounding cost of that pause in what happens if you pause SEO. The recovery workstream and the growth workstream are the same workstream run in a different order. Here is the position you will not find in the checklist articles: a full recovery of your old positions will pay out fewer clicks than those positions earned before, because the results page itself now answers a share of the queries. Plan the recovery around that fact instead of discovering it in your analytics. The clearest measurement comes from the Pew Research Center, which analyzed 68,879 real Google searches from 900 US adults in March 2025. When an AI summary appeared, users clicked a traditional result in 8% of visits; without one, 15%. This is observational browsing data, and the queries that trigger summaries differ from those that don’t, so treat it as a strong comparison rather than a controlled test. The direction, though, is hard to argue with: when the answer sits above the links, the answer replaces the visit. How often that summary appears is the second variable. The Semrush AI Overviews study, tracking more than 10 million keywords through 2025, measured coverage at 6.49% of queries in January, a spike to 24.61% in July, and a pullback to 15.69% by November after Google recalibrated. Our projection bends that line back upward toward roughly 32% by 2028 against a ~40% ceiling. The behavioral read: repeated exposure keeps building user trust in summaries (a classic trust-threshold pattern), while the ceiling holds because navigational and buying queries resist summarization, since the click is the entire point of those searches and Google’s ad revenue depends on it. Cross-checks cut both ways: Gartner forecast in 2024 that traditional search volume would fall 25% by 2026 as AI agents absorb queries, and BrightEdge’s tracker of commercial verticals already reads 48% coverage in early 2026, so if anything our curve is the conservative one. What does this mean for a recovery plan? Two concrete additions. First, verify the new site’s structured data and schema survived the redesign, because summaries and AI systems lean on it to understand and cite pages. Second, treat citations as a recovery target alongside positions: the pages you restore should answer questions directly, with sourced numbers and clear structure, which is what earns a slot inside the summary instead of below it. This is the thinking behind our search everywhere optimization work: visibility now spans Google’s classic results, its AI layer, and the answer engines beyond it. The recovery target keeps moving because your buyers keep moving. Per the Pew Research Center’s Americans and AI 2026 report, the share of US adults who say they have used ChatGPT ran 18% in 2023, 23% in 2024, 34% in 2025, and 44% in the February 2026 survey, which broadened the question to include chatbots like Gemini and Copilot. Semrush’s intent data from the same 10-million-keyword panel shows AI Overview-triggering keywords with commercial intent rising from 8.15% in October 2024 to 18.57% by November 2025, transactional from 1.98% to 13.94%, and navigational from 0.84% to 10.33%. Summaries started on low-risk informational queries, cleared a trust threshold, and are now being tested against money queries. We project commercial coverage bending toward a ~35% ceiling with transactional lower, for the same reason as before: when the searcher’s goal is a cart, a quote, or a phone call, the click is the product. One practical launch-day check falls out of this: most AI crawlers do not render JavaScript. If your redesign moved content into client-side rendering, the copy may be invisible to the systems your buyers increasingly ask. Server-render the content that matters. Google tells you the schedule; most owners just never read it. The site move documentation says a small to medium-sized site takes a few weeks for most pages to be reprocessed, larger sites take longer, and ranking fluctuation during that window is normal. The Change of Address tool keeps forwarding signals from an old domain to a new one for 180 days, after which Google treats the two as unrelated sites. Those two numbers, a few weeks and 180 days, bracket every realistic recovery. So here is the calibration we give clients. A 10 to 20% dip in the first two to three weeks after a clean launch is reprocessing, not damage; keep monitoring and keep your hands off the wheel. What is never normal: branded searches falling off a cliff, the homepage leaving the index, or an entire section going dark. Those are wounds from the first section of this guide, and every day they sit unfixed extends the timeline. Judging it at day 12 produces panic edits, and panic edits during reprocessing, new URL changes, mass content rewrites, a second redesign, reset the clock every time. Fix the signals once, correctly, then let Google recrawl. Every fix in this guide costs five to ten times more after launch than before it. A pre-launch pass takes a handful of hours: crawl the old site for the URL inventory, verify redirects on staging, confirm content parity page by page, check canonicals and metadata, test speed under load, and benchmark 12 months of Search Console data so recovery can be measured against something real. First, never launch a redesign and a URL restructure in the same release; stacked changes make diagnosis nearly impossible when traffic moves, so change the design or change the URLs, then do the other after things settle. Second, redesign for a reason the business can state in revenue terms. If you are rebuilding because the site feels stale rather than because it is failing at a job, read the signs it’s time to redesign your website first; the redesigns that lose rankings are usually the ones that never needed to happen. Diagnose the self-inflicted wounds in the first 48 hours. Rebuild the redirect map before anything else. Restore the content and the internal links on your revenue pages, fix the launch weight, and measure the comeback in Search Console clicks on the pages that ring the phone, not in a rank tracker. Then aim past the old scoreboard, because the results page you are recovering into now answers part of the query itself, and the businesses that treat AI citations as part of the recovery will come out of this holding more ground than they lost.
